What was getting in the way
As the field team grew, employees needed a clear path from training and work experience to coaching, review, and advancement.
Hours worked or a completed course did not prove consistent performance in the field. Managers needed a simple way to review evidence, explain a decision, and set the next coaching step.
Without a clear process, standards can vary by manager, coaching can become vague, and employees may not understand what they need to do next.

The decisions we made first
My roleI set the advancement policy and manager responsibilities. We built the review process, evidence rules, coaching path, and follow-up workflow around those decisions.
Experience starts a review
We use clear eligibility rules to open a review. Work experience alone does not approve advancement.
Managers make the decision
We organize the evidence and required steps, but the manager decides whether the employee meets the operating standard.
A deferral needs a clear next step
When a manager defers advancement, we require clear improvement goals, an employee-facing note, and a defined path to the next review.
Keep approval separate from payroll changes
An approval creates follow-up work for the right administrative role. It does not automatically change payroll or wage records.

How the solution came together
Clear eligibility rules
We calculate relevant production experience with fixed rules and exclude work that should not count toward advancement.
One focused manager review
We give managers one review with training evidence, field context, scoring guidance, coaching goals, and a clear decision.
Decisions and coaching stay recorded
We record the decision, supporting evidence, improvement goals, future review status, and required administrative follow-up.
Use the tools managers already have
We route manager and administrative work through Action Hub and Employee OS instead of creating another hidden task list.
